The capability paradox
Why human skill and judgement matter more as AI advances

Unlock AI’s potential without eroding human capability
AI is transforming the workplace at unprecedented speed, promising greater productivity and broader access to expertise. Yet as organisations accelerate adoption, important questions are emerging about how AI is reshaping the skills, judgement and capabilities that underpin long-term performance.
Drawing on a survey of 2,000 workers, interviews and diary research, this report explores what organisations can do to ensure AI strengthens rather than erodes workforce capability.
Four emerging tensions
Our findings reveal four tensions that leaders cannot afford to ignore:
- The expertise gap: The greatest AI benefits are currently being realised by those who already possess greater expertise, experience, and professional judgement.
- The value challenge: Faster work is not automatically translating into better outcomes. Productivity gains can be absorbed by review cycles, additional workload, and unclear priorities.
- The judgement dilemma: With AI embedded in work, organisations must balance the benefits of automation with the need to preserve human judgement, confidence, and critical thinking.
- The accountability question: As AI shapes more decisions and outputs, responsibility can become less clear, raising important questions about ownership, oversight, and governance.
Our thinking explores what these tensions mean for leaders and sets out practical recommendations to ensure AI strengthens workforce capability rather than gradually eroding it.
How we can help
The first phase of AI adoption focused on access, experimentation, and productivity. The next will be defined by something harder: turning AI into lasting organisational advantage.
Our research suggests that the organisations creating the greatest value are distinguished not by how much AI they use, but by how effectively they redesign work, strengthen human capability, and evolve their operating models around it.
Across strategy, organisation design, workforce transformation and leadership, we help clients move from AI adoption to sustainable competitive advantage.
Many organisations are measuring AI success through productivity and adoption metrics. We help identify where AI can create meaningful differentiation - redesigning critical workflows, products, services, and customer experiences to generate value.
We help organisations redesign governance, decision-making, organisational structures, and ways of working so that AI becomes embedded within how the organisation operates, not simply a tool people use.
As AI reshapes how work gets done, organisations need new approaches to roles, career pathways, and talent development. We help redesign work around complementary human and AI capabilities; ensuring expertise, judgement, and institutional knowledge continue to grow.
Our research highlights the growing importance of critical thinking, judgement, and challenge. We help organisations move beyond one-off training to build the behaviours, confidence, and practical skills people need to use AI responsibly and effectively while retaining ownership of outcomes.
Innovation happens when people have the confidence to explore new ways of working. We help organisations create environments where experimentation can flourish while maintaining appropriate guardrails around accountability, security, ethics, and risk.
AI is changing what leadership itself requires. We help leaders establish a clear strategic direction, navigate organisational change, accelerate adoption, and create cultures where technology amplifies rather than diminishes human capability.
